A global defence organisation initially commissioned Mozaic to provide a fast but deep assessment of their globally distributed IT operations, their costs, processes and governance.  We went on to design the structures, processes and capabilities required to underpin the company’s growth in 5 years.

We were retained to help implement and iteratively transition into the new global Product-Based Operating Model and provided interim operating capabilities for Product Management, Testing and Service Management to accelerate the maturity journey.

The Challenge

Scale securely and efficiently through a tailored IT and Product Operating Model

The organisation is a successful, profitable defence technology company on-track to double in scale but without doubling its cost-base.  They create, test and operate cutting-edge technologies for nations and clients around the world, and are delivering a significant internal Digital Transformation programme based on Product disciplines to optimise the operational technology that their teams around the world use to protect the vital interests of their clients.

With great responsibility, security and scale comes complexity, and the company needed an IT & Product Operating Model that allows them to be responsive and share expertise globally but without compromising on the local data sovereignty and security demands their clients expect.  Out-of-the-box centralised operating models cannot operate across sovereign boundaries, and fully federated operating models drive divergence, cost and control issues.

Mozaic’s initial review identified areas of particular strength in current operations to form the foundation to build upon. 


We used our established toolset, business strategy focus and collaborative approach to design an archetype-based operating model structured around group-wide Product Teams interfaced with internationally federated local secure operations centres.


We helped to plan and execute their move into the new model by providing the core assets, ways of working, processes, specialists and Product Managers to implement an initial set of 4 Product Teams.  These included an Enterprise Service Management product team that defined and owns the group-wide common operating processes and standards for IT service delivery plus Cloud, Modern Workplace and IS/ IDAM Product Managers. An independent testing service was provided in parallel, designed to meet the pace and agility demands of a responsive but rigorous delivery and service environment.


As part of the overall maturity and efficiency journey Mozaic implemented a strategic ITSM toolset to reduce friction, increase reuse and provide efficient control, aligned with future Product objectives

We continue to optimise and support the IT teams as they exploit and expand the new model with additional Product teams and capabilities.
