04 June 2025 – LONDON, UK – On 4 June 2025, Mozaic welcomed business leaders, strategists, and change-makers to an exclusive evening event at the iconic 10–11 Carlton House Terrace in London. The evening offered a rare and honest exploration of what truly drives organisational success, and why culture must be built by design, not by chance.
Mozaic Director, Steve Tuppen, opened the evening with a welcome and introduction to the firm’s specialism in operating model design and transformation. Drawing on Mozaic’s experience working with organisations at varying levels of maturity, Steve highlighted how culture sits at the very heart of an operating model, and how viewing it through that lens enables leaders to take a more deliberate, sustainable approach to building high-performing organisations.
Guests were then treated to a fireside chat between Steve and Paul Hamilton, CEO and Founder of Halo, one of the UK’s fastest-growing SaaS companies. Paul shared the story behind Halo’s rapid rise, describing how his team-first approach and customer-centric commercial model have driven standout success in a fiercely competitive market. He discussed his decision to resist external investment, recruit directly from universities, and train staff in-house, choices that challenge conventional wisdom but have built a strong internal culture and deep client loyalty.
Paul also shared his approach to marketing, which has recently turned heads with campaigns during the Snooker World Championship, Formula 1, and Premier League football. He described these initiatives as “guerilla” in style but firmly aligned with Halo’s brand and values. Looking ahead, he reflected on the challenges of scale and how maintaining cultural coherence becomes more complex as organisations grow, acknowledging that while the current model works, future expansion may require evolution in areas such as partner models. Reaffirming Halo’s independence, he quipped, “Sorry to any VCs in the room.”
The conversation then broadened into a panel discussion chaired by Mozaic Director Chris Fisher, exploring the complexities and nuances of shaping culture across different sectors and contexts. Reflecting on the fireside chat, the panel brought diverse perspectives that demonstrated how different operating environments, whether public sector, professional services or global communities, create unique constraints and opportunities for cultural development.
Drawing on her experience leading transformation in Whitehall, Denise McDonagh CBE shared insights into the challenges of influencing culture within government. With civil servants spread across geographies and roles, and within systems known for their complexity, she spoke candidly about the need for persistence and clarity when driving cultural change at scale, contrasting this with the agility and pace of the private sector.
Matt Bennett, Partner and Co-Head of TMT at CMS, discussed the unique pressures within law firms, where every minute is billable and internal competition is embedded within the business model. In such an environment, fostering a collaborative, people-first culture is far from straightforward. He also explored how AI is reshaping the legal profession, touching on changing client expectations, the evolving role of lawyers, and the future of training and service delivery.
Fareed Ahmad, National Secretary for External Affairs at the Ahmadiyya Muslim Community UK, brought a values-based lens to the discussion, exploring how belief systems shape behaviour, cohesion, and identity, and the role governments play in enabling or constraining this. He reflected on how his community maintains a unified culture based on peace and love across millions of followers worldwide, despite differing legal, social, and political realities from country to country.
Closing the event, Steve Tuppen brought the discussion back to the individual operating contexts each speaker had described:
“We’ve heard from a range of leaders on the many influences that shape culture, some internal, some external. Halo was a compelling case study, but it’s not one that can or should be copied. Because your constraints and ambitions are unique, your culture must be too. That’s why we strongly advocate for a holistic, tailored approach to operating model design, one that reflects your distinct environment and what success looks like for you.”
Guests continued conversations over drinks and canapés, with lively discussion well into the evening. The event provided a powerful reminder that while culture is often seen as intangible, with the right mindset and operating model, it can be intentionally designed to deliver lasting impact.
